This owner bottleneck checklist is the full version of our bingo card. It is for founders and owners of growing businesses who feel the company slows down whenever they step away. Go through it with whoever runs operations day to day. The early items are about approvals and access, and can often be fixed in a week. The later ones are about reports, sales and training, and they are where a few simple rules and some automation take the most off your plate.

You approve every refund

When every refund waits for you, customers wait too. Write a refund rule with a limit your team can approve alone, and only send exceptions above it to you.

Only you know the passwords

If you are unreachable, the bank portal, tax login or website stays locked. Move shared logins into a password manager with access by role, and keep a recovery plan for the critical ones.

Quotes wait for your OK

A quote that waits a day can lose the deal. Set a price list and discount limits so the team can send standard quotes, and review only non-standard ones.

Staff message you at 11 PM

Late messages mean questions have nowhere else to go. Agree a channel and a person for each kind of question, and keep answers to common ones in a shared document.

Sales numbers live in your head

If only you know how sales are going, nobody else can act on it. Keep sales in one sheet or CRM that updates as orders come in, so the numbers are visible without asking you.

You chase every late payment

Collections stall whenever you are busy. Set reminders that go out on a schedule with a payment link, and hand only the long overdue accounts to a named person.

Holiday? Laptop comes too

If a week away means working from the beach, the business depends on you for daily decisions. List what you did on your last holiday and give each item an owner or a rule.

You re-check every invoice

Checking every invoice yourself is a sign the process has no checks built in. Use a template with required fields and have a second person review only high value invoices.

Where is that file? Ask you

When files live on your laptop or phone, every request comes to you. Move them into a shared drive with clear folders by client, month and document type.

You build the Monday report

A report you build by hand takes your Monday morning and is out of date by Tuesday. Connect the sources once and let a dashboard refresh on its own.

Every lead rings your phone

If every enquiry reaches your personal number, leads wait whenever you are in a meeting. Route enquiries to a shared inbox or WhatsApp Business number with an instant reply and an owner.

Suppliers only call you

When suppliers only deal with you, orders and price changes stall. Introduce a purchasing contact, share the approved supplier list and set limits for who can place orders.

You train every new hire

Training every person yourself does not scale past a handful of hires. Record the core tasks once as short videos and checklists, and pair new hires with a team member.

Payroll waits for you

If salaries depend on your inputs, one busy week delays everyone. Collect attendance and leave in one place and let an accountant or payroll tool run it with your final approval.

Nothing ships without you

If every dispatch needs your call, the business moves at your pace. Write down the checks you make before an order ships and let the team follow that list.

How do I know if I am the bottleneck in my business?
Count how often work stops because it is waiting for you: approvals, passwords, files, prices or numbers. If several of the squares above sound familiar, decisions and information are concentrated with you rather than in the team's processes.
Where should I start fixing it?
Start with the items that are rules, not judgement: refund limits, discount limits, shared logins and file locations. They take days to fix and remove a large share of the daily questions.
